Choose rollout metrics that support a decision

A useful rollout scorecard starts with the choices your team must make, not every number your app can produce.

A metric earns its place when a change in that number could alter a rollout decision. Begin by writing down the decisions ahead: continue, pause, widen access, investigate a service issue or adapt support.

Pair each decision with a small set of leading and lagging indicators. Activation can show whether people reach initial value; repeat use can reveal whether that value holds; support contacts and failed journeys can expose pressure hidden by aggregate adoption.

Document thresholds before reviewing results. A threshold is not a universal benchmark: it should reflect your service promise, baseline and tolerance for risk. Record who owns the response when a threshold is crossed.

Apply this to your rollout

Write down the decision that must be made, then identify the minimum evidence needed to make it responsibly. If the tracking, cohort design or analysis is unclear, an independent review can help.
